Modernize a GitLab platform and manage operating costs

Control platform spending without transferring risks to maintenance, backups and CI/CD capacity.

For a platform used by several teams, the founder designed a move from GitLab.com to self-managed GitLab on GCP with GKE runners. Spending on the GitLab platform scope concerned fell by approximately 90%, excluding full operating cost.

Case studies

The challenge

An organization was evolving its delivery tooling, security and platform reliability. Cloud and DevOps architecture work focused on a GitLab service used by several engineering teams. Moving from GitLab.com to self-managed GitLab takes on responsibility for backup, upgrades and incidents. Subscription price alone cannot establish whether the choice is worthwhile.

Align cost and continuity

A CI/CD platform must stay usable while maintenance and build load fluctuate. Lower spending would be of little value if deliveries became unreliable.

Protect a newly operated platform

Self-management adds responsibilities for network exposure, administrative access, backups and upgrades of GitLab and its runners. These decisions need to be viable for the operating team.

The solution

01

Design the GitLab migration

Design the move from GitLab.com to self-managed GitLab on private GCP machines. Isolate network access and limit administration to authorized people rather than exposing the platform and internal services.

02

Plan continuity and protection

Plan backups separate from the instance, WAF protection and a recovery process to test. Include upgrades and monitoring in the design because the operating team now owns them.

03

Evolve runner capacity

Run GitLab CI/CD jobs separately from the central instance: GKE runners deployed with Helm scale with demand, so job peaks do not determine GitLab server size.

04

Validate upgrades first

GitLab and runner upgrades were tested on ephemeral staging before production change. Helm formed part of the platform delivery tooling.

The outcomes

Approximately 90% lower GitLab bill on this scope

Spending on the GitLab platform scope concerned reportedly fell by approximately 90%. This percentage does not measure full self-managed operating cost or the overall GCP or CI/CD bill.

A testable maintenance process

Autoscaled GKE runners separate job capacity; ephemeral staging allows upgrades to be validated first. Backups and recovery remain explicit tasks for the operated platform.

Lessons learned

Self-management exchanges responsibilities

Lower bills need weighing against the operational work of backup, upgrades, incidents and security controls. Subscription price is only one input.

Runners deserve their own capacity model

Sizing job execution by demand and code security avoids permanently sizing a central platform for pipeline peaks.
